How to tell a coworker they're too negative

Short answer: say “When ideas get shut down fast, people stop sharing. Can we hear them out first?”

DON'T SAY
“You're always so negative.”
SAY THIS
“When ideas get shut down fast, people stop sharing. Can we hear them out first?”
Describing the impact, not their character, keeps defenses down.

When to use it

Use it when someone keeps shutting down ideas. Describe the effect on the team instead of labeling the person, then make a specific request. “Always” and character labels make people defensive. Describing the impact gives them something to change.

Example

You: “When ideas get shut down fast, people stop sharing. Can we hear them out first?”

Colleague: “Fair. I'll hold my concerns until the end.”

In an email or Slack message

Raise it privately, not in a group channel. If you're running the meeting, you can also set a ground rule for everyone: “Let's hear each idea fully before we critique.”
